"I don't understand why we choose to do some things over others."

"I don't like that we roll things back because of miscommunications."

"What's the big picture? Are we working toward a high level strategy?"

"We do so much work, but how does it all connect?"

Strategic Workshop Facilitation

Led intensive 4-day workshop series during annual hackathon, systematically introducing outcome-based methodology through collaborative discovery and hands-on framework development.

🗳️

Pre-Workshop

Baseline Assessment

Conducted comprehensive team survey to establish baseline understanding of current pain points and operational inefficiencies.

Key Activities

🔶  Distributed team satisfaction and workflow survey

🔶  Analyzed common themes and pain points

🔶  Prepared targeted workshop curriculum

🔶  Shared pre-reading materials on outcome-based roadmaps

📚

Workshop Day 1

Introduction to Outcome-Based Roadmaps

Educational session introducing methodology, followed by Q&A to address leadership concerns and identify value propositions.

Key Activities

🔶  Methodology overview and case study examples

🔶  Interactive Q&A with leadership team

🔶  Identified concerns about implementation speed

🔶  Mapped value propositions to current pain points

📝

Workshop Day 2

Execution Framework Development

Collaborative deep-dive into implementation specifics, defining people, processes, documentation, and timelines for each roadmap level.

Key Activities

🔶  Mapped roles and responsibilities across roadmap levels

🔶  Defined documentation requirements and templates

🔶  Established timeline and milestone frameworks

🔶  Identified need for "fast-track" option for known solutions

🛑 Mid-Flight Pivot: Introducing a Fast Track to Maintain Momentum

While teams embraced the outcome-based model, concerns about overhead surfaced quickly. To keep adoption high, I introduced a lightweight “fast track” option—preserving core principles while allowing known solutions to move faster. This balance helped build trust and ensured the new framework stuck.

📊

Workshop Day 3

Customization & Adaptation

Addressed team concerns about process overhead by developing lightweight "fast-track" approach while maintaining outcome-based principles.

Key Activities

🔶  Designed fast-track pathway for known solutions

🔶  Consolidated documentation and activities

🔶  Maintained outcome-based methodology integrity

🔶  Created implementation pilot plan

📝

Workshop Day 4

Presentation & Results

Synthesized workshop outcomes into comprehensive presentation for broader organizational leadership and stakeholder buy-in.

Key Activities

🔶  Created executive presentation deck

🔶  Demonstrated before/after methodology comparison

🔶  Presented implementation roadmap and timelines

🔶  Secured leadership approval for pilot implementation

Transformational Organizational Impact

The workshop series generated immediate enthusiasm and long-term adoption, delivering measurable improvements in team satisfaction and operational efficiency within one quarter.

💡 What I'd Do Differently Today

While the shift to outcome-based roadmapping was a clear win, I’ve since learned a few ways to make the transition even smoother and longer-lasting. If I were leading this again, I would:

⚖️

Layer in Portfolio-Level

Prioritization

We aligned roadmaps to outcomes, but I’d now introduce a prioritization model across portfolios—helping execs and teams weigh impact, urgency, and investment more clearly across the business.

🎓

Provide Ongoing Coaching
Post-Workshop

Adoption was strong initially, but sustaining it required more lift. Today, I’d structure lightweight coaching sessions and async toolkits to support teams as they shift behaviors over time.

🧩

Create Visual Frameworks
for Fast Adoption

I’d deliver a visual “starter pack” of editable roadmap templates, filled-in examples, and outcome framing prompts to help teams go from theory to practice faster.

🚀

Formalize the Fast-Track
Model Across Teams

The fast track was a great pivot, but it remained informal. I’d build out formal criteria, workflows, and visibility into when and how to use it—ensuring clarity and consistent value.

🛠

Integrate Tooling
Support Earlier

Instead of manual roadmaps, I’d plan integrations with tools like Jira or Productboard earlier—automating roadmap views, tags, and metrics to make outcome thinking more embedded in day-to-day work.

🔄

Build Feedback Loops
with Leadership

I’d implement quarterly reviews tied to roadmap outcomes—giving execs and team leads shared accountability for results, not just delivery.

🧭 Crafting the Compass:
Product Vision Workshop

Before we could prioritize outcomes, we had to define where we were headed.
